ICP vs buyer persona: what is the difference?

An ideal customer profile (ICP) describes the type of company that is the best fit for what you sell. A buyer persona describes the individual people inside those companies who decide or influence the purchase. Build the ICP first to choose which companies to target, then add personas to decide who to contact and what to say.

The difference in one table

  • Unit: an ICP describes a company. A persona describes a person in a role.
  • Typical attributes: an ICP uses industry, company size, location and the problem they have. A persona uses job title, goals, frustrations and how they evaluate options.
  • Question it answers: an ICP answers "which companies should we target?". A persona answers "who do we talk to there and what matters to them?".
  • Where it shows up: an ICP drives your list filters and territory. A persona drives your message, offer and sequence.

How they fit together

Start with the ICP, because it decides which companies are worth contacting at all. Inside those companies, pick the two or three roles that matter and write a short persona for each. The same ICP can have several personas, such as the person who feels the problem, the person who pays and the person who approves.

A worked example

Imagine a software tool that automates dispatch for freight companies.

ICP: road freight companies in the United Kingdom with 50 to 200 employees that run their own fleet.

Personas: the operations director, who feels the daily pain of late deliveries; the finance director, who cares about cost per mile and approves spend; and the transport manager, who will use it every day.

The list is built from the ICP. The messages are written for each persona.

Common mistakes

  • Writing personas before you know which companies you are targeting.
  • Describing a persona by age or gender instead of role, goals and problems.
  • Making an ICP so broad that every persona is a guess.
  • Never checking either one against who actually buys.

Frequently asked questions

Is an ICP the same as a buyer persona?
No. An ICP describes the companies you target. A buyer persona describes the people inside them. You usually need both.
Which should I build first?
The ICP, because it decides which companies are worth contacting. Then build personas for the roles inside them.
How many personas should I have?
Two or three per ICP is enough for most teams: the person who feels the problem, the one who pays and the one who approves.
